What Metrics Should You Track in a Content Distribution Pilot?

The single most important metric in a content distribution pilot is per-account median view count, not portfolio total or hero account performance. Median tells you whether the typical account in the portfolio is healthy. Most pilot dashboards lead with totals and means, which conceal the difference between a working program and one breakout post in a sea of zero-view accounts. This piece walks through the leading metrics that should decide your pilot, the lagging metrics that close the loop, and the vanity numbers that mislead operators in the first 60 days.

Why Does Median Beat Total?

A portfolio of 50 accounts that produces 5 million impressions in month 2 of a pilot looks impressive. The same portfolio where one account produced 4.7 million of those impressions and the other 49 produced under 10,000 each is a failed program with a single lucky post. Total hides this. Median exposes it.

The reason median is the right central tendency for short-form video distribution is the underlying distribution shape. Per-post view counts on platforms like TikTok, Reels, and Shorts follow a long-tailed pattern, closer to log-normal than to a normal distribution. This is documented across short-form video research, including Pew Research analysis of social media engagement patterns and adjacent academic literature on viral content distribution.

When the underlying distribution is long-tailed, mean and total are dominated by a handful of outliers. Median ignores the outliers and reports the experience of the typical account. That is the experience that scales, because outliers do not replicate on demand.

A practical rule for pilot dashboards: report median first, mean second, total third. Most operators do the reverse and end up reading the wrong story.

What Are the Three Leading Indicators That Matter?

Per-account median view count. Track this weekly across the pilot window. A healthy portfolio in month 2 of a pilot typically shows median per-post view counts in the 500 to 2,000 range across accounts at full posting cadence. Below 200 median is a flag. Below 50 median is the zero views pattern documented in the doublespeed zero views pattern; cancel or fix the underlying execution.

Per-account follower growth rate. Track net new followers per account per week. A healthy portfolio adds 50 to 500 followers per account per week in month 2. Variance across accounts matters: if 80 percent of accounts are gaining followers and 20 percent are flat, that is normal. If 80 percent are flat and 20 percent are gaining, the program is concentrated and not scaling.

Engagement rate variance across the portfolio. Engagement rate (likes, comments, shares per view) should cluster within a band, typically 2 to 8 percent across most accounts. High variance, where some accounts are at 10 percent and others at 0.1 percent, is a signal that the platform classifier is treating accounts differently. The accounts at 0.1 percent are probably under suppression.

These three metrics together give you a read on program health by week 6 or 7 of the pilot. None of them require attribution to downstream conversion.

Which Lagging Metrics Close the Loop?

Leading metrics tell you the program is healthy. Lagging metrics tell you the program is unit-economic.

Click-throughs to owned property. Track UTM-tagged links from bio fields, comment placements, and platform native link tools. Expect 0.5 to 3 percent of post views to convert to click-throughs depending on placement and call to action. Below 0.5 percent suggests the content is not converting attention to intent.

Blended customer acquisition cost across the pilot period. Take total pilot spend (production plus distribution infrastructure) and divide by attributable signups or customers in the pilot window. Compare against the CAC ceiling your unit economics support. Pilot CAC is usually 1.5 to 2x steady-state CAC because the warmup window inflates the cost basis; do not panic at month 2 numbers.

Signups attributable to the channel. First-touch attribution is misleading on social. Use last-non-direct or multi-touch where possible. Survey new signups for source ("how did you hear about us") as a sanity check on the analytics. The ratio of survey-reported signups to analytics-attributed signups tells you how much dark social is in the channel.

These metrics read clearly only at the end of the 60 to 90 day pilot window. Trying to read them at day 30 produces noise.

What Should You Strip From the Pilot Dashboard?

Three numbers do more harm than good in a pilot dashboard.

Total portfolio impressions. Lies about per-account health. Use median per-account view count instead.

Hero account performance treated as portfolio signal. A breakout post on the brand account during a pilot is good news but does not mean the portfolio works. The portfolio works when the typical account in the portfolio works.

Total follower count across the portfolio. Aggregates concentrated outliers and hides the median. Track per-account follower growth rate distribution instead.

We have watched operators kill working pilots and continue failing pilots because of these three numbers. The dashboard you build at the start of the pilot is the dashboard you will trust at the decision point. Build it around median and distribution, not totals.

What Does a 60-Day Pilot Scorecard Look Like?

A simple scorecard that closes most pilot decisions:

Three or more "Pass" rows is a signal to scale the pilot to full program. Three or more "Fail" rows is a signal to either fix specific execution issues or cancel. Mixed results are the hardest case and usually require digging into per-account distribution to understand whether the issue is concentrated in a fixable subset.
